The Bottom Line

How TRG Turned a Hardware Engagement into a Decade-Long Technology Partnership with One of the Midwest’s Fastest-Growing Food Distributors.

A growing Michigan-based food distributor was let down by an underperforming technology partner and turned to the OEM for help finding a new team.

The OEM trusted TRG.

But a recommendation only gets you in the door.

What followed is a textbook example of how TRG builds client relationships from the ground up. We started with the basics—Forward & Reverse Logistics, i.e. procuring devices and handling depot repairs.

We earned the client’s trust by being responsive, helping them make smart decisions about their technology spending and staying embedded in their day-to-day operations.

Over time, that trust opened doors into other areas, including endpoint management software, payment-processing equipment and eventually several new project rollouts.

No single deal has defined this relationship.

We’ve earned the business one delivery and one repair at a time.

The playbook here is no-nonsense (just like the client).

The Client

A Michigan-based food manufacturer and distributor with a serious appetite for growth and zero tolerance for partners who can’t keep up.

The company started as a regional business, delivering shelf-stable, deli and frozen products to grocery stores and chains within a roughly three-hour radius of Detroit. They know their business inside and out — and they expect the same of every partner they work with.

Over the past decade, the company has expanded aggressively. Backed by private equity, they’ve acquired multiple food manufacturing businesses, including cheese companies in Ohio and Wisconsin and a deli meats operation in New York.

As the company grew, so did its technological footprint — and the challenge of keeping things consistent across the business.


The Challenge

Growth by acquisition is exciting. But every new company they brought into the fold came with its own equipment, its own systems and its own gaps.

The main distribution operation in Detroit was fully modern, featuring voice picking, vehicle-mounted terminals, etc. But at the acquired locations, things looked different.

The company also maintains a fiscally conservative stance on new technology investment.

They actively seek out new tools to drive efficiency; but they are also sharp operators who don’t spend money just because a vendor tells them to.

That means every investment has to make sense on paper before it makes it off the table.

That’s part of reason they concluded their previous technology partner just wasn’t cutting it. They simply weren’t responsive, or strategic enough for this future-focused business.

So, the client leaned on their OEM partner, Honeywell, to find someone who could actually keep up.

And that’s how TRG got the audition.

The initial engagement was straightforward.

Help them procure their hardware.

Provide depot repair services for a selected portion of their device fleet.

Do it better and faster than the last partner.

Challenge accepted.


Building Trust

Obviously, job one in this situation is to do the work you’ve agreed to do and do it well. But behind the scenes, TRG was also helping our client think about deeper decisions regarding their technology roadmap— when to invest in new equipment versus repairing/refurbishing, where to prioritize and how to get more out of what they already had etc.

We also worked to keep the client current on product roadmaps and emerging technologies, not just showing them what was available but helping them understand how it could apply to their specific operation.

Clearly the client’s leadership team isn’t the type to just nod along. They asked hard questions. They pushed back. They wanted to understand exactly how a piece of technology would work in their environment, with their people on their timeline.

But they were also listening … and watching.


Expansion

The defining feature of TRG’s relationship with this client is that we’ve rarely won the next piece of business through a formal pitch. Instead, they actively approach us when they decide the time is right.

The clearest example: after doing solid work in the warehouse, a VP from a completely different part of the business approached TRG about a problem with check-reading equipment used in their financial processing. TRG had never touched that part of the operation. But the VP had seen enough to know we could handle the gig.

Over the course of nearly a decade, TRG’s work with this client has now expanded to cover several distinct areas:

  • Forward Logistics.
    TRG continues to provide new and refurbished equipment for the client’s core operations. Most recently, TRG deployed over 300 new endpoint devices— as the client’s managed device fleet continues to grow.
  • Reverse Logistics.
    TRG also continues to manage the logistics and repair lifecycle for the client’s ever-growing device fleet, ensuring equipment stays operational across their distributed network of facilities and drop points. This was part of the original engagement and remains a core piece of the relationship.
  • Yard Upgrades:
    TRG recently took a new project to improve efficiency and visibility in the clients shipping yards adding modern tablets to every hostling truck — the vehicles that haul transport trailers around to different points within the yard before they ship out.
  • Check Processing.
    After proving its procurement, deployment and repair chops in the warehouse, TRG was brought in to deal with problematic check-reading equipment for the client’s financial processing — a completely different part of the business.
  • POD Rollout.
    TRG has helped equipped the client’s delivery fleet with upgraded mobile hardware to support a new proof of delivery (POD) application — a project projected to improve order-to-cash processing time by at least seven to 10 days.
  • Endpoint Management.
    After proving ourselves to be knowledgeable in the space, the client now trusts TRG to handle their SOTI licenses and renewals, serving as an important intermediary for a platform the client depends on to manage its mobile devices.

Each of these expansions grew from the same root: We did the work in front of us, did it well and was ready when the client needed more.


The Big Picture

This is a story about what a real technology partnership looks like in the transportation and logistics industry — and what happens when a confident client meets a partner that doesn’t flinch.

It didn’t start with a grand strategy or a master services agreement. It started with a client who needed a better partner and an OEM who pointed them in the right direction. From there, it was built one interaction at a time.

This client doesn’t hand out loyalty easily. They negotiate hard, hold partners accountable and never let you get too comfortable. But when you deliver — they reward it with trust, with more business and with the kind of long-term partnership that both sides value.

For T&L operations dealing with aging hardware, growing device fleets, acquired facilities running on minimal technology and an internal culture that expects results fast — this is what working with TRG looks like.

It’s not an endless pitch. It’s a partnership that scales because it delivers.
